Transformation Model
Transformation is accomplished in FOUR clear steps commencing by doing well first, then speeding up, then shift left and finally doing less by leveraging prior work.

Outcomes
- Mindset shift - Deep probing mindset beyond validation
- Better role clarity - Clear partition of Dev & QA test
- High Coverage - High confidence of test adequacy
- Low leakage - Less defect escapes, lower rework
- Superior decision making - Via insightful measures
- Preempt & Prevent - Shift Left, go beyond detection
- High Performance QA - Deliver higher value to org/business
- Exploit Gen AI via probing mindset
Work showcase

“Transform QA practice to better, Faster & lesser“
leading to lower defect escapes in seasonal releases, enhanced visibility of quality/risks to management and improved pride & ownership by QA.

“Find issues early via brilliant dev tests“
to enable smooth integration of components developed by various teams and rollout large applications with low cutover
risk.

“Enhance coverage, Reduce escapes“
to find dormant issues that would have otherwise derailed certification, improving code coverage by 10+% on a well tested embedded system code.

“Reduce testing to deliver rapidly”
by untangling test assets to optimise regression. Setup clear scope of dev and QA test, simplify documentation to ‘write less, think better & do smarter’.
High Performance Computing Major
“Transform QA practice to better, Faster & lesser“
Background A mature high technology company with Fortune-100 engineering companies as its customers, FOUR major global development centres with 75-strong mature engineering team, dedicated QA for three suites of products released seasonally two times a year.
The challenges were test case incompleteness leading to double digit customer issues resulting in rework, dev stage escapes forcing QA to do more, metrics curtailing advanced decision making, suboptimal test case architecture forcing excessive regression, difficulty in rapid dev of scripts due to lack of automation strategy and framework
Our recommendations and actions were were reorienting test strategy & planning, establishing a great foundation for test assets, fine-tuning their test repository, helping them with automation strategy and framework, enabling purposeful goal focussed metrics and strengthening their process and enabling effective test reviews.
The outcomes were stronger and effective QA evidenced by lowered defect escapes in subsequent seasonal releases, sharp visibility of quality and risks to management and improved pride and ownership by QA.
A chip major
Reduce escapes, enhance coverage
BackgroundA German chip major with full product development centre in Bangalore developing IP for Smart Cards consisting of both Hardware, Firmware and Software API that needs to be certified by an external agency to ensure conformance to standard. Team of 50 seasoned engineers with deep engineering skills.
The challenge was to enhance test design effectiveness to enable higher coverage by adopting a scientific test engineering approach based on HBT (Hypothesis Based Testing methodology). The key issue was to ensure that external standards certification will go smoothly as any non-compliance would mean product will have to undergo re-certification, resulting in significant time loss, in addition to money. The engineering management was unable to ascertain test completeness and sufficiency, which was the prime motivation for engaging us.
Our actions was changing mindset of engineering team as how they can analyse and design scientifically, enable them to assess existing cases and add critical missing pieces. Re-visualising the strategy from multiple dimensions enabled them to probe deeper and find crevices that would leak some critical issues.
The outcomes were QA practice significantly improved to find dormant issues that would have otherwise derailed certification, and improving code coverage by 10+% on a well tested embedded system code.
Japanese Service Major
Enable instant cutover of large application deployment, Enhance Unit Testing
Background A large bespoke business systems application dev group building large scale IT systems using waterfall model with development spanning over a year.
The challenges were large applications cutover were not smooth resulting in issues that demanded enormous rework, implying 'akaji' i.e. business losses for the division. The objective was enhance the practice to testing to minimise surprises and ensure release confidence.
Our actions was a combination of expanding their mindset on how they approach testing via many workshops, upgrading their process, significantly enhancing their unit test practice and implementing a strong test asset review practice.
The outcomes were large application releases became smooth and business became profitable. The cutover was smooth with lot more issues early via unit test, systems testing strengthened significantly with test reviews closing the leaks. The practices first implemented in their Japanese centre was later implemented in their subsidiary in Phillipines.
A large captive centre of multiple products
Transform QA groups of multiple product line to enable rapid delivery effectively
Background The India centre is a key to a PE funded company that has multiple products catering to differing market segments in areas of CRM, Healthcare, Manufacturing. These products are not new ones, rather these have been around a decade plus with many Fortune 500 customers. The effort was split between ongoing maintenance support and tech/feature upgradation
The challenge was an enormous amount of regression, that was eating up time disallowing improvements curtailing effectiveness and efficiency.
Our actions was a untangling test assets to enable optimise regressions, setup clear scope of dev and QA team test, simplifying test documentation to 'write less, think better, do smarter'. This also enabled reducing complexity of automated scripts.
The outcomes were about 20% reduction in existing system test cases as they were moved to earlier stages (Dev/Unit) with real system test cases enhanced by 10%. Smart checklists enabled rapid and effective dev tests.
